**Folders over agent zoos.** We locked a shop law from Jake Van Clief's short ICM talk ([YouTube](https://youtu.be/dZ8P7zevuGw)): stop minting planner/writer/analyst agents with frozen prompts. Build a folder tree an AI can *become* by reading the map. Judgments live in files; the human gate between stages is a feature, not a bug. Fresh model, same tree.

**Color that survives a skim.** A glance-recognition study (peak-visibility signal, complement ground, one signature hue) went into a game HUD. Ember on charcoal replaced a louder cold theme. **Green tests are not the whole truth.** We also chased a persist bug where the UI looked fine and the grant still vanished after a refresh. Lesson: acceptance tests say what must stay true; screenshots and a live reload prove it to the next human. Stack both.

**Ship without the missing tool.** Needed a one-page stack poster. The fancy design app was not wired, so we rendered HTML + PNG from the copy ledger anyway. Waiting on tooling is optional; the leave-behind is not.

**Prove every public face.** Pages can sit a tip ahead of a private preview bridge. If both are meant to show the same hull, smoke both. One green surface is not both.

**Next.** Keep routing into folders, not chat backpacks. Prefer one signal color the thumb can still name. Do not call "done" until the proof pack would convince a stranger.
