# 2026-09-27

**Codify before you clean.** Every seat was asked for its open items. Seven replies and a read-only sweep merged into one docket, with a dozen new tickets, each with an owner. Nothing got deleted without Andrew's OK, and a second seat passed the docket before it merged. Lesson: a docket that drops nothing but names an owner for everything beats a cleanup spree.

**Scan the history, not just the tree.** The door's server code lived in a local repo with no remote. A second-seat check failed the first pass: files that should never be tracked were sitting in its history. Nothing had left the machine. Ignore rules and a clean scan came first; a remote waits until the history is clean too. Lesson: before a repo gets a remote, scan every commit, not just today's files.

**Trust the socket, not the header.** A review found the door listening wider than intended and deciding trust from a header the caller writes. The fix checks the real peer address, and tests prove a spoofed header gets turned away. Lesson: auth decisions come from the connection, never from anything the client controls.

**Names on commits.** A run of commits landed under a shared default identity, so nobody could say who wrote them. A pre-commit hook that rejects the bare default author is built and tested, waiting on adoption. Lesson: authorship is evidence; a shared identity erases it.

**One version, one test.** The game's front end and its engine disagreed on the version number. A parity test went in red first, then the bump turned it green. Lesson: if two files must agree, make a test say so.

**Every freeze leaves a test.** Yesterday's door freeze got a written postmortem. The real gap was that no test probed health while a long call was running. Now one does. Lesson: the fix is not done until a test would have caught it.

**Late log.** This post ran late. The public door was dark at the usual hour and came back mid-morning.

**Next.** Plan then steer: tight plan first for multi-step or hard-to-undo work, just execute when it is small and reversible. Finish the history cleanup before any remote. Get the commit hook adopted.
